What’s Inside?
- Strategic deployment of a global CRM core across 70 international schools.
- Standardized student admission processes for over 51,000 students worldwide.
- Industrialized data migration strategy ensuring minimal downtime during school transitions.
Context
A leading global premium international school group, operating 70 schools across 29 countries and serving 51,000 students, sought to modernize its recruitment and enrollment infrastructure. Following the successful implementation of a global CRM core, the organization required a rapid and reliable deployment strategy to move all its educational institutions away from fragmented legacy systems toward a unified digital ecosystem.
Challenges
The primary objective was to execute a massive, time-sensitive migration of 70 separate entities while maintaining operational continuity. Key hurdles included:
- Geographic Complexity: Coordinating rollouts across schools with varying sizes, local specificities, and different levels of CRM maturity.
- Data Integrity: Automating the cleansing and migration of sensitive student and family data from disparate legacy databases.
- Operational Continuity: Guaranteeing that schools already in production remained stable while new schools were being integrated into the platform.
The Solution
The project leveraged Salesforce Sales Cloud as the central hub for admissions and collaboration. To handle the complex backend requirements, Talend was utilized for secure data integration with each school’s back-office systems. This multi-cloud architecture allowed for a “Core Solution” approach, where a standardized set of features was deployed globally while allowing for necessary regional adaptations.
Our Contribution
Spoon Consulting acted as the primary technical partner, providing an end-to-end industrialized deployment model:
- Deployment Strategy: Developed a 24-month roadmap based on school location, scale, and portfolio alignment.
- Industrialized Data Migration: Built a specialized migration engine to automate data cleansing and handle the transition of “warm” and “cold” data.
- Back-Office Integration: Implemented secure Talend-based flows to sync Salesforce with existing school management software.
- User Adoption: Prepared standardized training materials and simulated data sets to ensure administrative staff could transition smoothly to the new system.
Benefits
The global rollout delivered immediate operational excellence and long-term scalability:
- On-Time Delivery: Successful migration of 70 schools within the 24-month schedule and allocated budget.
- Platform Stability: High availability was maintained throughout the process, with minimal downtime for schools during their specific migration windows.
- Standardized Excellence: Unified the student journey across the globe, providing the group’s management with consistent data for better decision-making.
